The 30-Day Affiliate Program Launch Checklist
From empty settings screen to first referral in a month — a week-by-week launch plan covering policy decisions, pages, tracking tests, recruiting, and the first payout dry run.
Affiliate programs rarely fail at the software step — they fail in the gap between "plugin activated" and "program actually running": the policy nobody decided, the application page nobody wrote, the tracking nobody tested until a partner asked where their commission was. This checklist closes that gap in four deliberate weeks.
Week 1 — decisions on paper
Every setting is downstream of five decisions. Make them before touching configuration:
- Commission structure. Percentage or flat, and the number — the commission rate guide covers the margin math. Write down the rate and why, so future-you can defend it.
- Tracking window and attribution. Pick a cookie duration and decide who wins when two partners touch one sale.
- Maturity and payout rhythm. Commissions become payable after the refund window; payouts go out on a fixed monthly date with a minimum.
- Who you'll approve. Auto-approve everyone, or review applications? Review is ten minutes a week and prevents most fraud before it starts.
- The rules of engagement. No self-referrals, no brand-term bidding, disclosure required. These become your terms.
Week 2 — build and configure
Now the software work, in an afternoon or two: configure the decisions from week 1, create the affiliate dashboard and application pages, customize the application form, and set up the approval and payout notification emails partners will actually receive. Then write the one public page that does your recruiting while you sleep — a program page that converts — with the rate, the window, and the payout rhythm stated plainly.
If you're migrating rather than starting fresh, the migration guide replaces this week; your structure already exists and the job is moving it intact.
Week 3 — test like a hostile customer
The most skipped week, and the one that prevents the worst launch story (a partner's first referral silently missing). In a staging copy of your store:
- Click your own test-affiliate link, buy a product, confirm the referral appears with the right amount.
- Buy again with the test affiliate's coupon code and no link click — confirm the code attributes.
- Refund the order — confirm the commission reverses.
- Try to self-refer; confirm it's blocked. Try a second affiliate's link after the first; confirm your attribution choice happens.
- Log in as the test affiliate and read the dashboard with fresh eyes: are pending versus payable amounts comprehensible?
Then run one payout dry run end to end, even for $1, through whichever method you'll use — the first real payout is the wrong moment to discover a PayPal credential issue.
Week 4 — recruit the founding ten
Launch to a handpicked list before any public announcement. Your best first partners already exist: customers who've referred people informally, newsletter writers in your niche, creators who've mentioned you. The recruiting guide covers the outreach; the short version is personal emails to ten right people beat a blast to a thousand. Give the founding group a slightly sweetened rate or an early-partner bonus — their feedback in week 4 is worth more than their commissions will cost in year one.
Send each approved partner a proper welcome sequence: link, personal code, two ready-to-adapt promotion angles. The goal for day 30 isn't revenue — it's one real referral from a real partner flowing through tracking you've already proven, landing in a dashboard that explains itself. You can see what that end state looks like in the live demo before you build toward it.
From there it's a rhythm, not a project: approve weekly, pay monthly, review the numbers monthly, recruit always.
